What flakes in the firebox actually tell you
Creosote doesn't fall out of a clean chimney. When you find black flakes on the firebox floor or on the smoke shelf, the deposit inside your flue has gotten thick enough that its own weight and thermal movement are breaking it loose.
Think of it like paint failing on a wall. The stuff that curls off is the outer layer, and there's more still stuck underneath.
The industry threshold is 1/8 inch. That's the point where NFPA 211 says a flue needs cleaning, and it's roughly the thickness of two stacked credit cards. By the time material is dropping on its own, most flues I open up are running closer to 1/4 inch, sometimes a lot more in the smoke chamber where turbulence is highest.
Here's the part homeowners underestimate: creosote burns hot. A flue fire in a loaded chimney regularly exceeds 1,700°F, and clay flue tiles start failing around 1,800°F. The tiles crack, and once they crack, hot gases have a path toward the wood framing that's often sitting two inches from the outside of that masonry.
So the flakes aren't the problem. They're the notification.
How to read the flakes before the sweep arrives
Put on a nitrile glove and pick a few up. What they feel like narrows the diagnosis faster than anything else you can do from inside the house.
Dry chips that crumble to powder between your fingers and leave a dull black smudge are stage one. This is ordinary soot and light creosote, the kind a brush takes off in twenty minutes. Annoying, cheap to fix.
Hard, shiny chips that smear and feel slightly sticky are stage two. These have real tar content, and a brush alone won't get them all. A sweep will bring a rotary tool with chain or poly flails.
If the flakes are thick, glossy, and look like someone poured black lacquer down the flue, that's stage three glaze. Glaze is the expensive one, because it doesn't brush, doesn't scrape easily, and sometimes the honest answer is a new liner.
Then there's the puffed variety. Light, crispy, honeycombed, dramatically larger than the deposit that created it. That's creosote that already ignited and expanded. Plenty of small chimney fires last two or three minutes and self-extinguish while the family watches TV in the next room.
Bag a sample. It takes ten seconds and it gives your sweep information the camera might not capture cleanly.
