What crumbling chimney mortar actually means
Crumbling mortar between the bricks means the joints have worn past their useful life. On a chimney that's mostly age and weather doing their thing.
The mortar is designed to be softer than the brick. It's supposed to wear first and take the abuse, so a little surface erosion on an old chimney is normal and expected.
The problem starts when the joints open up. Once water can sit in a recessed joint, freeze-thaw and moisture speed up the breakdown fast.
So the real question isn't whether the mortar is worn. It's how deep the wear goes and whether water is now getting behind it.
The fix for worn joints is repointing: grind out the failed mortar to a solid depth, then pack in fresh mortar that matches the original. Done right, it buys you decades.
Why it's happening on your chimney
In most cases, it's a combination of age and water. The chimney sits up in the weather with no protection on most of its faces, so it ages faster than the rest of the house.
Freeze-thaw is the big accelerator in most of the country. Water seeps into a joint, freezes overnight, expands, and pops a flake loose. Multiply that by a few hundred cycles a winter.
The other common driver is a failing crown or cap up top. When water gets in from above, it runs down inside the masonry and eats the mortar from behind. If your crumbling is worst right below a crack, that's your answer.
On older homes there's a sneakier cause. If someone repaired soft historic brick with hard modern Portland-heavy mortar, the mismatch traps moisture and stresses the brick faces until they flake off.
And if the joints are cracking in a stair-step pattern or the chimney's pulling away from the house, that's movement, not weathering. That's a structural conversation, not a repointing one.
