What's actually going on
Your heat pump water heater has two ways to make hot water: the heat pump (compressor) and one or two electric resistance elements as backup.
In summer, the compressor is in its happy place. Warm air makes it efficient, so it does almost all the heating on its own. The elements barely run.
That's exactly why a failed backup element hides for so long. The unit doesn't need it most days, so nothing looks wrong until demand spikes.
You notice it when you run out of hot water faster than usual, or the display throws an error, or the recovery time crawls while the compressor grinds away alone.
But the diagnosis matters, because a tripped high-limit or a control fault looks the same from the shower.
The likely causes, ranked
Start with the element itself. It's the part that fails most, and it's the cheapest to check. Most heat pump tanks use standard screw-in or bolt-in 240V elements, often 4500W.
Next, look at the high-limit switch (also called the ECO). It's the little red reset button hiding under the upper access panel. When it trips, it cuts all power to the elements.
A tripped high-limit is a symptom, not a root cause. Something made the water too hot: a stuck thermostat, a shorted element, or a control glitch.
Thermostats come third. They tell each element when to fire. A dead thermostat means the element never gets the call, even though the element itself is fine.
Then there's the control board. Heat pump units add a layer of logic that decides compressor versus elements. A bad sensor or firmware fault can lock the unit into heat-pump-only mode.
Last, check the wiring. Years of heat cycling loosen terminal screws and corrode connections. A loose terminal adds resistance and can stop current cold.
