What's actually happening
A cold water sandwich is simple to describe: warm, then a jolt of cold, then warm again. You feel it a few seconds into a shower or when you turn the water back on after briefly shutting it.
Every tankless heater has a firing delay. When water starts flowing, the burner takes a couple of seconds to fire and ramp up. During that gap, whatever water was sitting in the pipe (and it's usually cool) comes through first.
Before your renovation, you probably didn't notice this. Your plumbing masked it. The remodel changed something, and now the delay shows up as a cold slug.
The good news: the heater is almost never the problem. It's the plumbing around it that changed.
Why the remodel triggered it
Renovations touch pipe. Even a kitchen remodel that seems unrelated can reroute a hot line or add a valve that changes how water reaches your shower.
The most common cause techs find is a longer hot-water run. Move a bathroom, add a fixture, and now there's more cold water parked in the pipe. That slug is your sandwich.
Second most common: a valve left in the wrong position. Tankless units have isolation valves for flushing, and during a remodel those get opened and sometimes never fully closed. A cracked bypass mixes cold straight into your hot line.
Modern shower valves are another culprit. Pressure-balance and thermostatic valves react fast, so they expose the firing delay that an old two-handle valve smoothed over. You didn't feel the dip before because the old valve was slow.
If your remodel added a recirculation pump, that's a whole category of its own. Tankless heaters need specific recirc setups, and a mismatched pump or bad check valve causes swings that feel exactly like a sandwich.
